Sounds to me like the polarity of the machine is wrong. The leads inside the unit have to be switched around when using gas or gasless wire. Something to check. There should be a diagram insde the panel you open to install the wire. Something to check.  Sometimes pulling the cup away from the weld a little bit helps .
